Getting the Product Close to the Market

Bulk shipment of aggregate by rail offers some interesting advantages to operators who have access to rail cars and distribution yards. Like marine shipments, rail can expand the market reach of operations through low-cost, environmentally friendly shipping.

1. Build a good relationship with the railroad. Unload cars in small segments of eight to 15 cars. Use identical cars in each unit train for uniform unloading. Consider having extra locomotives on site for unplanned downtime.

In contrast to deep-water marine transportation, however, it allows operators to respond a little more quickly to market needs, says Gary Yelvington, president of Daytona Beach, Fla.-based Conrad Yelvington Distributors, part of the Oldcastle Southern Group. “It’s easier to manage inventory needs when you’re bringing in smaller quantities, such as 10,000 tons weekly versus ‘as needed’ material in 60,000-ton vessels,” Yelvington says. “You have to schedule boats a lot further ahead than the short time it takes us to react with our trains.”

As many manufacturing businesses have discovered in recent years, inventory management plays an important role in the business’ success. “Many of us understand lean manufacturing principles, and I think the same thing really applies to terminals, whether they are ship or rail,” says Bob Domnick, vice president of sales, marketing, and engineering for Morris, Minn.-based Superior Industries, LLC. “The right inventory at the right time is critical.”

1. Set the stage for success. A well-organized site is important to efficient rail transportation. Consider how many and what types of cars will be unloaded, and make the corresponding capital investment in equipment, whether in terms of the number of locomotives or the size and type of conveyors carrying material away from the unit train.

A network of rail terminals also allows Conrad Yelvington to supply aggregates to markets where local inventories simply don’t exist or can’t keep up with demand. “When I began working for the family business, we initially started railing materials from Tennessee,” Yelvington says. “We had a market, but we had lost the local source in Florida, so we started railing it down.

“During that time, Disney was starting to boom and really expand. There was a pretty big demand for a lot of products that were just not locally available,” he adds. “We opened our first rail distribution yard in Orlando in 1983.” Over the next nearly 30 years, the company grew to include 28 rail yards. In 2007, it was sold to Oldcastle Materials Group.

Conrad Yelvington Distributors currently has two types of business. In its Gulf Coast markets — including Northwest Florida, Alabama, and Mississippi — it owns and operates terminals that provide freight handling for other aggregate producers’ materials. Yelvington moves the material, but the quarry owners are responsible for the marketing and sales portion of the business. “We just provide the rail transportation, rail cars, unloading of the cars, staffing of the terminals, and the terminal sites themselves,” Yelvington says. In Northern and Central Florida, the company also transports its own material for consumption by internal and external customers. For example, granite is shipped from Oldcastle’s new greenfield quarry in Camak, Ga., to supply the Florida market, including Oldcastle’s APAC asphalt plants.

“We have a lot of terminals with a big distribution footprint,” Yelvington says. “It’s very competitive in Florida. We’ve been transporting aggregate for a long time, and we’ve located our terminals in most of the better markets where there is sufficient demand for our products.”

2. Unload railcars in manageable cuts. Create manageable segments, or cuts, of cars for unloading. If the site is a busy one, consider having an additional back-up locomotive to move the railcars in case of a breakdown of the primary locomotive. Pull the cars over the pit and dump material into an underground hopper, where material is discharged onto a feed conveyor.

 

 

3. Set efficiency benchmarks. Bottom-drop railcars can be unloaded at rates of approximately 12 cars per hour, with faster and slower speeds likely depending on the material characteristics as well as the weather. To achieve such rates, however, the proper infrastructure must be in place. Feed conveyors should have a gently climbing slope as they move material away from the track.

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

4. Consider speed to market. Distribution yards located in close proximity to customers offer an additional marketing advantage. They may simply feed an asphalt or ready-mix plant that serves the local market, but it is increasingly common to see the terminals set up for re-sale of aggregates, with stockpiles set up to suit retail customers.

 

5. Sort sizes and check quality. The number and amount of products will determine how material is stored once it is unloaded from the railcars. Once material is conveyed from the pit to the stockyard, it can be fed into a radial stacker, which operates on a 270-degree arc. This enables it to build stockpiles for different sizes of material being transported without moving either the radial or feed conveyor. After material is stockpiled, quality control testing can be performed to ensure that the product meets the desired gradation. He received a four-year scholarship to play football at the University of Alabama, where he graduated in 1977 with a bachelor’s degree in business administration. Moving material efficiently is the name of the game at Daytona Beach, Fla.-based Conrad Yelvington Distributors, a part of the Oldcastle Southern Group. According to Gary Yelvington, president, the company has moved as much as 10 million tons per year of aggregate during peak production years.

“The Federal Railroad Administration has determined and classified our railroad operation as a Class 3 Industrial Switching Company. We are compliant with hours of service regulations, along with many other sections of the transportation code,” Yelvington says. “Simply put, we can do a lot of things that not many folks do in our industry.”

Typical rail movement of aggregate includes unit trains with a minimum of 75 cars and as many as 100 cars. The company owns or leases more than 1,300 rail cars, which includes about 40 gondola cars, but most are bottom-drop cars.

A bucket-type machine — typically an excavator — is used to scoop material out of the gondola cars into trucks. “We do some of that, but it’s only for the big rip rap material that you can’t drop through the bottom of a car,” Yelvington says.

For peak efficiency, however, Yelvington explains that he prefers the bottom-drop cars. “Most of our cars are bottom-drop cars,” he notes. “Those are the fastest cars to unload, but you have to have infrastructure to unload those types of cars.”

When a train is unloaded at one of the company’s yards, a cut of approximately 15 cars is pulled across a pit by one of its locomotives. Yelvington says the company has about 35 locomotives, with second units at its busiest sites to allow for maintenance or breakdowns.

Workers open the doors on the bottom-drop cars, and the material falls into an underground hopper where it is discharged onto a feed conveyor that carries it up at about a 15-degree angle along a path that leads a couple hundred feet away from the track. Material is then discharged onto a radial stacker, which has a 270-degree arc. The stacker is used to stockpile material into various sizes.

“Depending on the product, we unload 12 cars per hour,” Yelvington says. “If it’s base or screenings or a fine product, it might be 10 cars per hour. If it’s a coarser material that flows and spreads freely, we might do as many as 14 per hour.”

With big money on the line, many producers moving material by rail are becoming increasingly savvy about how little changes in the process can improve overall metrics. “In the past, I think there just had never been a study of process flow for rail unloading,” says Bob Domnick, vice president of sales, marketing, and engineering for Morris, Minn.-based Superior Industries, LLC. Factors such as the size of the hopper and the mix of rail cars sometimes vary widely, which can lead to inefficiencies in the process.

“It seems to me that, in the past, operators would build pits with as big of a hopper as they could,” he says, noting that size would be the maximum available, based on the site’s water level to ensure that pumping would not be necessary. “By and large, there would have been several hoppers and then a conveyor under those hoppers.

“Today, simplicity is chosen, so if a single hopper with one discharge point under that conveyor can be done, that’s what is chosen because you don’t need as much depth to accommodate the conveyors,” Domnick says. “That way, the operator doesn’t have another drive to maintain, which can be a headache.”

The key, Domnick says, is to watch material flow. How long does it take to move from one car to another? “Ideally, the hopper would just be emptying as you get to the next car and start dumping. This ensures continuous flow, and it’s nice for the drives on all the conveyors going away from the rail because they can be sized efficiently,” he says. “Otherwise, you will have surges, which means wider belts and higher capital costs.”

Another step toward more efficient unloading of cars is for each train to be comprised of the same type of rail car. “Sometimes, there are aggregate cars that have two hopper bottoms, some have three, some have four. They just vary in size; they aren’t all 100-ton cars,” Domnick explains. “If the rail cars themselves are identical, you can get a much nicer flow.”

Often, the cars are owned by the railroad, which can make the composition of the unit train a little more difficult to control, but Domnick says that, in the situations he’s seen, approximately two-thirds of the cars have been the same. “More and more, people are trying to get them identical, so the trend is toward better flow,” he adds.
